As the company scaled, it needed to streamline Agile delivery across multiple teams while ensuring compliance and product innovation in a regulated environment.

The Challenge

At Carbon, delivery teams were operating with fragmented Agile practices, leading to inconsistent execution and delivery rhythms. Visibility into delivery health and progress was limited, making it difficult for stakeholders to make informed decisions. Teams also faced high levels of dependency friction, which slowed down development and created bottlenecks. At the same time, there was significant pressure to maintain 99% platform uptime while delivering new features at speed. This had to be managed alongside strict regulatory requirements, including GDPR and PCI-DSS compliance, adding another layer of complexity to the delivery process.

My Agile Framework in Action

🔍 Assess

I began by reviewing the delivery practices of three Agile teams to understand their maturity and operating rhythm. This included analysing product roadmaps, sprint reports, and tooling configurations in Jira and Confluence. I also audited backlog hygiene, sprint throughput, and planning processes. During this phase, I identified several bottlenecks—particularly in sprint planning and compliance integration—that were affecting speed and predictability.

To address these gaps, I facilitated role clarity sessions to define delivery responsibilities across product, engineering, QA, and compliance. I worked with stakeholders to align on team goals, technical dependencies, and non-functional requirements. We also co-developed a roadmap that reflected business priorities, regulatory checkpoints, and realistic sprint capacity, ensuring all teams were aligned on delivery expectations.

🔧 Adapt

I then introduced standardised Scrum ceremonies across all delivery teams, ensuring each had clear ownership and cadence. I improved backlog refinement processes and helped Product Owners adopt better estimation techniques. I embedded Jira for sprint tracking and Confluence for documentation to create shared visibility. In parallel, I integrated QA, compliance, and security reviews directly into the sprint cycle—reducing delays and increasing confidence in delivery outcomes.

Once the new delivery rhythm was established, I helped teams optimise their velocity using real-time metrics and retrospectives. I rolled out a team-led improvement model that encouraged self-reflection and ownership of delivery quality. This foundation enabled the smooth release of complex features—such as fraud detection systems and enhanced KYC flows—with integrated testing and compliance reviews, ensuring both speed and stability.
